In this 3-part series, we explore what role HR should play in AI transformation and then move from framing to framework with a practical roadmap for what comes next.
Beyond using AI to evolve its own work and the employee experience, HR has a Third Role: helping the organization prepare for what work itself is becoming. The business case to leadership should be “We are the critical path to your AI ROI.”
HR functions that dive into the Third Role – building capability, developing cross-functional relationships, and reframing their value around business outcomes – will come out of this transition more influential and more essential than they have ever been.
Most organizations aren’t intentionally addressing these challenges and the result is stalled AI initiatives and a work system that’s randomly cobbled together. Organizations navigating this well will put HR at the center of this redesign work.
AI transformation is a work system shift and the people side of that system cannot be left to drift. The goal for HR now is to begin building the capability, credibility, and visibility HR will need as work continues to evolve.

Most AI rollouts start with a license purchase, a training program, and a goal of 100% adoption. Of course, driving adoption is necessary, but value only emerges once capacity leads to value, and when AI is strategically embedded into how work is done.

As organizations race to deploy AI, employees are being encouraged and sometimes pressured or coerced to adopt and adapt. But beneath the surface, many employees are experiencing a level of anxiety most organizations don't acknowledge in their adoption plans.

AI isn’t replacing jobs part and parcel, instead it’s eroding the scope. So this becomes a question of displacement vs. replacement. The answer depends less on the technology than on the choices we make right now.
